Why the Calendar Starts in September

The holiday email problem is not creative, it is timing. Two of the six phases are over before a single promotional message goes out, because the two things that decide placement in December are domain age and warm-up history, and neither can be bought in a hurry.

Salesforce analysed Cyber Week 2023 across a sample of 50 Marketing Cloud customers and published the result on August 15, 2024. Volume during that week ran an average of 27 percent above the previous eight weeks, with a Black Friday peak of 10.2 billion sends, up 12 percent year over year. The same analysis found opens down 4.9 percent during the week while clicks rose 2.3 percent, and it found the real damage in the week after: bounces up 70 percent and unsubscribes up 11.46 percent compared with the peak week itself.

That is the pattern worth designing around. Receivers do not punish you during the rush, they reprice you afterwards. A calendar that ends on December 24 with no recovery phase is how a good December turns into a filtered February. Two of these deserve a caveat rather than a headline. Open rates have been inflated by privacy proxies since Apple Mail Privacy Protection shipped in 2021, so treat the 35.9 percent figure as a directional benchmark and gate your phases on complaints and bounces instead. And the Salesforce sample is 50 customers, not the whole internet, so use the direction of the change rather than the exact percentage.

Phase 1 and 2: The Work Nobody Sees

Authentication is the cheapest insurance in the calendar and the most commonly broken thing in December. Three checks, in this order.

  1. Count your SPF lookups. The limit is 10 DNS lookups, and every include, a, mx, ptr, exists and redirect mechanism counts. A stack of Google Workspace, a CRM, a marketing platform and a sending tool clears 10 easily. When it does, SPF returns permerror and receivers treat the mail as unauthenticated. The fix is flattening or consolidating, both explained in our SPF record syntax guide.
  2. Check DKIM alignment, not DKIM presence. The usual failure is a rotated selector that was never added everywhere it needed to be, so signatures verify but the d= domain no longer aligns with the From: header. Our DKIM setup and selectors guide covers rotation without breakage.
  3. Move DMARC past p=none. A policy of p=none is monitoring, not enforcement. Move to p=quarantine in mid October, when your volume is low and a false positive costs you nothing, rather than in December when it costs you the quarter. Read the reports first, which is what reading DMARC aggregate reports is for.

None of this is optional at volume. Google, Yahoo and Microsoft now all require SPF, DKIM and DMARC from senders above 5,000 messages a day, and Microsoft rejects mail that fails rather than filing it as junk.

Then freeze. The October 15 infrastructure lock on the graphic is the single most skipped item on it. Teams keep optimising into November, and every SPF edit risks the lookup limit, every DKIM rotation risks alignment, every new sending platform adds an unwarmed IP pool. Lock the records, then monitor for drift instead of tuning.

The Warm-up Ramp That Feeds the Calendar

Warm-up is arithmetic, not vibes. Work backwards from the volume you need on peak day.

A worked example. You want 1,500 messages a day per client from December 1, and you rotate across 7 mailboxes per client. That is roughly 215 messages per mailbox per day, which the ramp above reaches on day 29. Counting back from December 1 puts your warm-up start at November 3, and every day you delay past that is a day you spend forcing volume through cold mailboxes. That is the mechanism behind most December placement collapses, and it is why phase 2 on the graphic ends before November starts. Phase 3: Clean and Segment, in That Order

Verification comes first because segmentation on dirty data just builds tidy segments of dead addresses. Suppress hard bounces, role accounts such as info@ and sales@, and anyone who has not engaged in 12 months. Our guide to cleaning an email list the right way covers what to remove and what to keep.

Then build tiers, because peak week is a sequencing problem. The order below is the order you send in, and the dormant tier is the one that generates the complaints that get the rest of your mail filtered.

Sending to tier 1 first is not politeness, it is signalling. Receivers read the early engagement on a campaign and apply it to the rest of the sending window, so the sequence itself changes where the later batches land. On the creative side, keep subject lines specific rather than shouty, and make sure the template renders on a phone, since Adobe reported on January 7, 2026 that 56.4 percent of holiday transactions happened on smartphones. Phase 4: Peak Week Without Burning the Domain

Everything from November 21 to December 2 is execution and monitoring. Two rules carry most of the weight.

Watch placement, not delivery. A delivery receipt says the receiver accepted the message. It says nothing about which folder it went to. Seed based placement tests tell you inbox versus spam per provider, which is the number that matters during a week when the same campaign can land in Gmail and be filtered at Outlook. Never add volume to fix placement. When results dip, the instinct is to send more. That accelerates the reputation slide, because the receiver is already telling you the current volume is unwelcome. Hold flat, cut the weakest segment, and let the engaged tier rebuild the signal. Do not switch to new domains or IPs mid week either, that resets reputation to zero at the worst possible moment. Phase 5 and 6: Sustain, Then Recover

After Cyber Monday the offer stops being interesting and utility takes over: shipping cutoffs, stock levels, gift guides, order status. That is also where Christmas campaign planning earns its keep, because a December 20 send about a December 22 delivery deadline is genuinely useful, and a fourth 40 percent off message is not.

Phase 6 is the one most calendars omit. The Salesforce analysis published on August 15, 2024 found bounces up 70 percent and unsubscribes up 11.46 percent in the week after Cyber Week, which is the receiver adjusting its opinion of you after the surge. Suppress cold segments for two weeks, send only to 30 day engagers, reconcile every bounce, and watch the metrics in deliverability metrics that actually matter return to their pre-November levels before you scale anything again.

If Placement Drops Mid Campaign

  1. Separate delivery failure from placement failure. Hard bounces and 5xx codes are an infrastructure problem. Delivered but filtered is a reputation or content problem. Check SMTP logs before you touch the creative.
  2. Look at the last 48 hours of changes. A sudden drop usually follows a record edit, a new sending IP or a template change. A gradual drop usually means volume outran warm-up.
  3. Verify authentication on sent mail. Not the DNS records, the actual results in DMARC reports for messages you sent this week.
  4. Compare a filtered message with a delivered one. Check link domains, image hosting, HTML validity, broken merge tags and the List-Unsubscribe header.
  5. Shrink to your best segment for seven days. Send only to 30 day engagers, rebuild positive signal, then reintroduce the wider list slowly.

### When should I start holiday email preparation if it is already November?

Start at phase 3 and accept a smaller peak. You cannot retroactively age a domain or compress a 28 day warm-up ramp, so the realistic move is to send from your existing warmed mailboxes to your 30 and 90 day engaged tiers only, and to leave the dormant segment for a January win-back. Adding new mailboxes in mid November and pushing volume through them is the failure mode the calendar exists to prevent.

### What spam complaint rate is safe during peak week?

Google's published guidance for bulk senders is to stay below 0.10 percent and never to reach 0.30 percent, above which senders are not eligible for mitigation support. Those thresholds have been in force since February 2024. Treat 0.10 percent as your operating ceiling rather than your target, because complaint rates rise during heavy promotional periods even on clean lists.

### Do the Gmail and Microsoft bulk sender rules apply to me?

If you send 5,000 or more messages a day to Gmail addresses, or 5,000 or more a day to Outlook.com, Hotmail.com or Live.com addresses, yes. Yahoo announced matching bulk sender requirements alongside Google, and they took effect in February 2024. Both require SPF, DKIM and DMARC with at least p=none and alignment. Microsoft began enforcing its version on May 5, 2025, and rejects non-compliant mail outright with a 550 5.7.15 error rather than filing it in the junk folder. The threshold is per day, so a campaign that is comfortably under it in October can cross it on Black Friday without anyone deciding to change anything.

### How many emails should I send during Cyber Week?

Fewer than your competitors, to better segments. Salesforce measured Cyber Week 2023 volume running 27 percent above the preceding eight weeks and reported 10.2 billion sends on Black Friday alone, published August 15, 2024, and its Cyber Week 2025 data released on December 5, 2025 counted 56.3 billion marketing messages delivered through its own marketing platform in the week. Volume is not a differentiator in that environment, placement is. The gate on phase 4 of the graphic is a complaint rate, not a send count, for exactly this reason.

Frequently asked questions

Start 28 days before your target volume. If you need 1,500 messages per day per client by December 1, begin warm-up November 3. This follows the standard progression: 20 messages per mailbox daily for 7 days, then 50, 100, 200, and finally target volume. Starting later forces you to compress the schedule, which receivers interpret as suspicious velocity.
SPF permits 10 DNS lookups per evaluation. At low volume, receivers cache results and you never hit the limit. At high volume, cache churn increases, lookups repeat, and the limit becomes visible. The failure is permerror, which applies to your entire domain simultaneously. Count your actual lookups including nested includes, and flatten or split your record before peak season.
p=none generates reports but enforces nothing. p=quarantine tells receivers to treat failed authentication as suspicious, typically filtering to spam. p=none is for testing; p=quarantine is for production protection. During holiday season, receivers weight DMARC policy more heavily, and p=none signals you do not enforce your own authentication, which joins other risk factors to degrade placement.
Use a subdomain. Move cold email to @outreach.yourdomain.com or similar. This isolates reputation: your main domain's transactional and marketing mail is unaffected by cold email placement issues. It also resets your SPF lookup budget to 10, gives you independent DKIM selectors, and lets you set a stricter DMARC policy on the subdomain without affecting other functions.
